CTO-in-a-Box: 26 Templates From 20 Years of Engineering Leadership (Launch)
26 production-tested templates covering strategy, AI governance, vendor evaluation, and the operating system every CTO needs. Built from 20 years running engineering at SaaS, IoT, AI, and enterprise companies.
CTO-in-a-Box went live this week. 26 templates covering everything a technology leader needs to run engineering at scale, from technology strategy and AI governance through vendor evaluation, technical due diligence, and incident response. Twenty years of engineering leadership distilled into a kit you can deploy in your next strategy session.

Why I Built This
Every CTO I know reinvents the same artifacts. Technology strategy decks, vendor evaluation matrices, incident response playbooks, AI governance frameworks, hiring rubrics. Every new engagement starts with a blank document and the same three weeks of writing the same artifacts the previous CTO wrote at the previous company.
The waste compounds. Three weeks of CTO time per engagement, multiplied by every CTO at every company, multiplied by every artifact, equals a category of work nobody pays attention to and everybody redoes from scratch.
CTO-in-a-Box ships the kit I built across two decades of running engineering at SaaS, IoT, AI, and enterprise software companies. Every template ran in production at scale. Every framework survived contact with real engineering teams making real decisions. The kit cuts the three-week ramp on each engagement to a one-day adaptation pass.
The AI Quality Trinity
Three templates anchor the kit’s unique value: the AI Quality Trinity. Templates 24, 25, and 26 together cover AI governance, coding standards, and prompt patterns. No competing CTO template kit ships an equivalent.
Template 24: AI Governance Framework covers tool adoption policy, data classification for AI workflows, vendor evaluation criteria for AI tools, and audit trail requirements. The framework lets engineering leaders deploy AI coding assistants, AI agents, and AI-powered workflows without losing track of where AI touches the codebase, what data it consumes, and how the team reviews AI-generated output.
Template 25: Coding Standards Framework for AI-Augmented Teams ships starter coding standards for TypeScript, Python, Go, Java, C#, and SQL. The standards specifically address AI-augmented development: what humans review, what AI generates, where AI suggestions go through formal verification, and how teams keep code quality from drifting as AI generates more of the output.
Template 26: Prompt Patterns for Engineering Workflows covers the prompt patterns that produce reliable engineering output from Claude, GPT, Gemini, and other LLMs. Code review prompts, architecture analysis prompts, technical writing prompts, and debugging prompts that the team can use as starting points and adapt to their stack.
The trinity matters because every engineering team now deploys AI somewhere, and most deploy it without governance, standards, or pattern libraries. The trinity gives the CTO the framework that turns AI from a productivity risk into a measurable productivity gain.
For context on how the AI Quality Trinity connects to broader AI deployment work, the Best AI Coding Tools, AI Agent Platforms, and AI Governance for Engineering Teams articles on this site cover the tools the trinity governs.

Whom This Kit Fits
CTO-in-a-Box ships for specific scenarios where the templates compress weeks of work to hours.
New CTOs in their first 90 days. The kit replaces the three weeks every new CTO spends rebuilding the artifacts the previous CTO never documented. Drop the templates into your strategy session, adapt to the company’s specifics, and move on to actual decisions.
Fractional CTOs running multiple engagements. Every new client engagement starts with the same diagnostic and planning artifacts. The kit ships the reusable backbone; the fractional CTO adapts and customizes per client.
Engineering directors aiming for VP or CTO. The templates show what the next role’s deliverables actually look like. Use them to demonstrate readiness or to scaffold the work when the promotion lands.
Engineering leaders deploying AI at scale. The AI Quality Trinity (Templates 24, 25, 26) covers the governance, standards, and prompt patterns most teams skip when they roll out AI tools. The trinity prevents the productivity gains from leaking into quality debt or compliance exposure.
Companies preparing for M&A or due diligence. Templates 16-20 (risk and compliance) plus Template 23 (technical due diligence framework) cover the readiness work that turns a diligence call from a fire drill into a thirty-minute conversation.
Two Tiers
Individual Tier ($347): All 26 templates plus starter coding standards across 6 languages. Single-user license. Use across your own engagements. Print, edit, adapt as needed.
Enterprise Tier ($997): All 26 templates plus a multi-user license for engineering teams up to 25 people. Use across multiple internal projects, departments, or subsidiaries.
Both tiers ship as a single ZIP download containing markdown files that render in any markdown viewer (Obsidian, Notion, VS Code, Marked, GitBook). The format works with whatever AI tooling your team uses, including Claude, Gemini, ChatGPT, Copilot, and Cursor.

How to Use the Kit
Open Template 1 (Technology Strategy Framework) in whichever markdown editor your team uses. Read the framework, adapt the prompts to your company’s specifics, and run a strategy session against the adapted version. The session output becomes your living strategy document.
Repeat with Templates 2-5 as your planning cycle requires. The templates compound: Template 1’s strategy feeds Template 2’s roadmap, which feeds Template 3’s investment prioritization, which feeds Template 14’s metrics and reporting.
For the AI Quality Trinity specifically: Template 24 (AI Governance Framework) anchors the policy work. Template 25 (Coding Standards) ships the per-language starter standards your team can adapt. Template 26 (Prompt Patterns) ships the prompts your team uses against Claude, GPT, or Gemini for code review, architecture analysis, and debugging.
Most teams adapt the kit over two to four weeks. Some teams adopt templates one at a time as the calendar surfaces the relevant work. Either pattern produces the compounding leverage; the kit pays back the cost within the first engagement or strategy cycle it touches.
The Backstory
I built this kit because I watched too many engineering leaders solve the same problems from scratch. The CTO who joins a company in week one and spends three weeks writing the technology strategy deck the previous CTO already wrote (and didn’t leave behind). The fractional CTO who runs the same vendor evaluation matrix exercise across five client engagements with no template to anchor it. The engineering director who steps into a VP role without the operational scaffolding the new role demands.
Twenty years of engineering leadership across SaaS, IoT, AI, and enterprise software taught me that the same artifacts recur at every company. The specifics change; the structure rarely does. CTO-in-a-Box ships the structure that travels across companies, plus the AI Quality Trinity that addresses the work most CTO kits skip entirely.
The kit launches this week on Gumroad with the Individual and Enterprise tiers above. If your engineering leadership work overlaps with the scenarios I covered, the kit pays for itself in the first template you deploy.
